PR 1 of the audience release plan (the plan itself is added here). PR 2, configurable login and Kubernetes identity, is stacked on this branch.

What changes

  • Sessions live in the cookie. The session, the ID token included, is sealed with AES-256-GCM into __Host-krm-foyer-session (same name and attributes). The in-memory store, its 20,000 cap and too-many-sessions are gone. Established sessions survive a restart or a forced pod replacement with the same keys, keeping their CSRF token and end.
  • Keys: -session-keys-file (chart: sessionKeys.secretName, a Secret the chart never creates) holds one to four base64 keys, and the first one seals. They are used only through HKDF-derived keys, and a cookie names its key by an 8-byte derived ID. Version, key ID and cookie name are authenticated. Missing or invalid keys stop startup; there is no ephemeral fallback.
  • Expiry is fixed at login: the absolute timeout or the token's expiry, whichever comes first, checked by server time on every request. The idle timeout is removed, and a lowered absolute timeout also applies to cookies already issued. The cookie is set only at login, so a response racing a logout cannot restore it.
  • Logout clears the cookie and ends the session's open responses in this process, through a registry that holds only open responses. It revokes nothing: a copied cookie stays a session until it expires. Tests record this as the chosen limit. A new login in the same browser also ends the old session's open responses.
  • Size: a session over 3,800 bytes of value is refused as session-too-large, and no cookie is set.
  • Logins in progress keep their per-process key (fix: stop promptly with streams open, let concurrent logins finish, and harden the chart #34). A restart refuses the callback, and a fresh login works.

Breaking

-session-keys-file / sessionKeys.secretName is required. -session-idle-timeout / bounds.sessionIdleTimeout is removed, and the schema refuses it. Everyone signs in once more after the upgrade.

Evidence

  • Unit tests: every bit of a cookie flipped, other versions, keys, names and spellings, payloads sealed with the right key but malformed, rotation overlap and removal, restart, expiry before and after a restart, size, the logout and login registry, and the copied-cookie limit. A new FuzzForgedCookie property checks that only values krm-foyer issued are sessions. A mutation check of 12 boundary mutants found all 12 caught.
  • E2E: an orderly rollout and a forced pod delete each keep the session, CSRF token and identity at the API server (audited), and the login in progress is refused. Logout clears the cookie while a copy still works. A cookie of the other release's keys gets 401 and is never audited. The leak scan now also inspects the sealed cookie, as set and decoded.
  • Rehearsal: the cookie is 1,589 bytes with Dex's token. After a restart, all 1,800 streams reconnect with their old cookies in 0.7 s (per-user) and 2.1 s (shared). Opening a cookie costs about 6 µs. Figures are in docs/bounds.md.
  • task verify is green locally, including e2e.

Summary by CodeRabbit

  • New Features
    • Sign-in sessions are now encrypted in browser cookies and survive service restarts and pod replacements when the same session keys are retained.
    • Sessions expire at the earlier of the configured maximum lifetime and identity-token expiry; activity does not extend them.
    • Rotating session keys can preserve existing sessions while old keys remain configured.
  • Behavior Changes
    • Logging out clears the browser’s cookie and ends open responses in the current process, but does not invalidate copied cookies.
    • The Helm chart now requires a Secret containing session keys. The idle-timeout setting is no longer supported.

A session, the user's ID token included, is now sealed (AES-256-GCM) into the
__Host-krm-foyer-session cookie with keys from -session-keys-file, instead of
an in-memory store. Established sessions survive a restart or a replacement of
the pod with the same keys, keeping their CSRF token and end.

- Keys: one to four, 32 bytes each in base64, the first sealing. Used through
HKDF-derived keys; the cookie names its key by an 8-byte derived ID. A cookie
binds its version, key ID and name. Missing or bad keys stop startup.
- Expiry is fixed at login: the absolute timeout or the token's expiry. The
idle timeout and -session-idle-timeout are gone; a lowered absolute timeout
applies to cookies already issued. The cookie is set only at login.
- Logout clears the cookie and ends the session's open responses in this
process through a registry of open responses. It revokes nothing: a copied
cookie stays a session until it expires. Tests record that limit.
- A session over 3,800 bytes of cookie value is refused as session-too-large.
- Logins in progress keep their per-process key: a restart refuses the
callback and a fresh login works.
- The chart requires sessionKeys.secretName, a Secret it never creates, and
drops bounds.sessionIdleTimeout. The e2e fixture creates keys once per
release; new specs restart and force-replace the pod, and the rehearsal
times 1,800 streams reconnecting after a restart.

BREAKING CHANGE: -session-keys-file (chart: sessionKeys.secretName) is
required, and -session-idle-timeout (bounds.sessionIdleTimeout) is removed.
Everyone signs in again after the first upgrade; logout no longer revokes a
copied session cookie.

📝 Walkthrough

Walkthrough

The PR replaces server-side sessions with AES-GCM-sealed session cookies. It adds session-key configuration, updates authentication and Helm deployment wiring, and revises tests and documentation for fixed session expiry, restart persistence, and process-local logout effects.

Changes

Cookie-backed sessions

Layer / File(s) Summary
Session keys and cookie lifecycle
internal/session/*, internal/session/csrf_test.go, Taskfile.yml, README.md, docs/design.md, docs/bounds.md, docs/testing.md, docs/roadmap.md
The session manager now seals session data into bounded cookies using configured keys. It validates cookies and applies absolute and token expiry. Tests cover key parsing, rotation, restart behavior, cookie validation, and logout effects.
Authentication and session checks
internal/auth/auth.go, internal/auth/auth_test.go, internal/auth/credentials_test.go, test/e2e/claims_test.go, docs/ingress.md, docs/roadmap.md
Authentication starts sessions through the session manager, reports oversized sessions, and checks liveness with a watcher. Tests and credential scans cover sealed-cookie contents, copied cookies, logout, and key changes.
Session-key configuration and chart wiring
cmd/krm-foyer/main.go, cmd/krm-foyer/main_test.go, charts/krm-foyer/*, test/e2e/cluster/*, README.md
The application requires a session-keys file. The chart requires an externally managed Secret, mounts it read-only, and passes the key path to the application. Configuration and chart tests use the new settings.
Restart and deployment validation
test/e2e/fixture_test.go, test/e2e/foyer_auth_test.go, test/e2e/rehearsal_test.go, docs/bounds.md
End-to-end tests check session persistence after pod replacement, rejection of cookies from a separate deployment, and stream reconnection with existing cookies. The rehearsal records cookie sizes and reconnect timing.
Release plan and deployment notes
docs/investigations/audience-release-plan.md, docs/roadmap.md
The release plan records sealed-cookie session requirements and implementation details, and outlines planned authorization-parameter, identity-discovery, and Kubernetes-attribution work. The roadmap updates coordination and deployment checklist items.

Merge Risk: 🔵 Low · up to bcf73

Sessions now live in encrypted cookies that survive restarts, and deployments must supply a session-keys Secret. No functional defects were found. Two documentation passages contradict the new design and should be corrected, but they do not block merging.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to bcf73

Restart-safe sessions deliberately trade away server-side revocation: signing out no longer invalidates a copied session cookie. Encryption, fixed expiry, and retained request controls limit exposure, but emergency invalidation now requires removing a key and affects every session using it.

Retained concerns

  • Medium · security · observed: Logout and re-login no longer invalidate a copied credential. An attacker already possessing a valid cookie can continue authenticating after those actions and across restart until the earlier of token expiry and the effective absolute timeout, whose default is eight hours. The base's session deletion prevented this continuation after logout. This is an explicit design tradeoff, but terminating currently registered responses does not restore early credential invalidation.
Security review details

Security Blast Radius

  • inferred — A copied valid cookie exposes that session's accepted downstream identity until expiry, not an automatic service-account identity or universal cluster privilege. The effective data and operation scope depends on the target API's authentication and authorization policy, which was not verified for production.
  • inferred — Credential acceptance is scoped cryptographically by possession of a configured key, not by origin, deployment, or current issuer/client configuration. Cross-environment replay therefore becomes possible if environments share keys, although downstream API access also requires token acceptance. Neither shared production keys nor that access path was demonstrated.

Security Findings and Attack Paths

  • observed — The introduced exposure is continuation after logout by someone already possessing the cookie. Tests confirm the original browser loses its cookie while a replaying browser remains authenticated. This demonstrates the non-revocation contract, not a newly demonstrated method of stealing cookies.

Trust Boundaries and Controls

  • observed — Mutation requests retain configured-origin checking and exactly one matching CSRF proof; logout uses those same checks. These controls prevent ordinary cross-site browser mutations, but they do not revoke a copied bearer credential.
  • inferred — Session-key access grants authority to decrypt captured cookies and create accepted session envelopes. It does not itself grant authority to sign an ID token trusted by Kubernetes. Secret confidentiality is therefore a new persistent security dependency, while downstream token validation remains an independent expected boundary.

Resilience and Maintainability Implications

  • observed — Emergency invalidation is key-wide rather than user-specific and depends on restarting with the affected key removed. Recovery procedures must account for the documented fact that restoring the old key re-enables its unexpired credentials.

Hardening Proposals

  • proposed — If logout must terminate a compromised credential before expiry, introduce expiry-bounded revocation or another trusted revalidation mechanism; browser cookie deletion alone cannot provide that guarantee.
  • proposed — Require distinct keys per trust domain or authenticate a stable deployment and authentication-policy namespace with the cookie. Define policy-change and rollback procedures that do not automatically restore emergency-retired keys.
