[webhooks] support project-slug commit references - #50
Commit references can now target a task in another project: resto-web#13, optionally combined with an action keyword: fixes resto-web#13. Bare #13 keeps its previous meaning (task 13 in the repository's own project).
The reference parser moved out of internal/webhooks into a new internal/commitref package, provided as an FX service, so every consumer shares the same configured keyword table.
Resolved references are deduplicated by (project, task number), preserving first occurrence, so myproj#13 and #13 collapse into one action when they point at the same project.
Trust model (reviewed and accepted)
A repository linked to a project may reference, transition and comment on tasks in any project of the instance by writing slug#N. There is no per-project authorization: the webhook endpoint authenticates the Bitbucket HMAC signature only, and the backend has no project membership or permission model to authorize against.
This is the accepted design for now. It is recorded here so the blast radius is explicit and any future per-project authorization work starts from a known baseline.
Configuration change (breaking)
WEBHOOKS__ACTION_KEYWORDS was renamed to COMMITREF__ACTION_KEYWORDS and now lives in its own configuration section. Deployments that still set the old variable fall back silently to the built-in default keyword set - update the deployment environment when upgrading.
Review findings addressed
Duplicate action keywords that collide after case normalization are rejected at startup, instead of letting Go's randomized map iteration pick the surviving status. Commit [commitref] reject duplicate normalized keywords.
The dedup test fixture now carries a distinguishing payload field, so the "first occurrence wins" case actually discriminates first-wins from last-wins. Commit [webhooks] strengthen dedup test fixture.
Summary by CodeRabbit
New Features
Bitbucket commit messages can reference tasks in another project with project-slug#task-id; bare #task-id references remain supported.
Configured action keywords can trigger task-status transitions for referenced tasks.
Documentation
Updated setup guidance to cover cross-project references and the action-keyword setting.
Configuration
The action-keyword environment variable is now COMMITREF__ACTION_KEYWORDS.
The change adds commit-reference parsing for keyword, slug-prefixed, and bare task references. Webhook processing resolves references to projects and deduplicates tasks before handling them. Configuration, documentation, lint settings, tests, and maintenance paths are also updated.
Changes: Commit-reference parsing and webhook processing
The commitref package adds reference types, configuration, errors, and FX wiring. Application configuration moves action keywords from webhooks to commitref. The environment example and README document the renamed setting and cross-project reference format.
The commitref service validates keyword configuration and parses keyword, slug-prefixed, and bare references. Tests cover actions, matching boundaries, deduplication, and parsed fields. The former webhook parser is removed.
Webhook project resolution and task handling internal/webhooks/service.go, internal/webhooks/export_test.go, internal/webhooks/service_test.go
The webhook service resolves slug-prefixed references to projects and uses the repository-matched project for bare references. It deduplicates resolved project-and-task pairs before task handling. Tests cover slug normalization and deduplication.

The lint configuration updates checks and exclusions. OAuth tests run in parallel, pagination construction changes, wrapcheck suppressions are removed from unchanged error returns, and WebAuthn session decoding uses a local value.

Make the first-occurrence assertion distinguish the duplicates.
Both references have the same test-visible fields. A deduplicator that keeps the last reference would also pass this test. Add a distinct payload field to ResolvedRefView and its test adapter. Then assert that deduplication retains the first payload. This matters because processCommit uses the retained Action to choose a status transition or a mention. (raw.githubusercontent.com)

Authorize cross-project references before applying task actions.
The webhook endpoint verifies only the Bitbucket HMAC signature. It does not authorize the commit writer against the referenced project. A valid push for project A can therefore resolve project-b#7, fetch project B’s task, and call tasksSvc.Update without a target-project permission check.
Authorize the source against the target project, or reject cross-project references, before dispatching the status action.

The finding "Authorize cross-project references before applying task actions" (raised in the CodeRabbit review body as an outside-diff comment on internal/webhooks/service.go:167, and again in the Merge Risk summary) is accepted as the current trust model rather than fixed in this PR.
Reasoning:
The webhook endpoint authenticates the Bitbucket HMAC signature only. Commit authors are not mapped to BitIssues users, so there is no identity to authorize against.
The backend has no project membership or permission model (projects has no members table), so a per-target-project check would require introducing a new authorization model — out of scope for this change.
The accepted model: any repository linked to a project may reference, transition and comment on tasks in any project of the instance by writing slug#N.
This is recorded in the PR description under "Trust model (reviewed and accepted)" so the blast radius is explicit and any future per-project authorization work starts from a known baseline. No code change is proposed for this finding.
The dedup fixtures used identical fields for every reference to the same
(project, task number) pair, so a deduplicator that kept the last
occurrence would have passed the test as well. Since processCommit uses
the retained reference's Action to pick a status transition or a mention,
the retained payload needed to be observable.
ResolvedRefView now carries the commit hash, and the first-occurrence
case asserts that the first payload is the one kept. Verified by mutating
dedupResolvedRefs to last-wins, which makes the case fail.

Exclude URL fragments from bare task references.
For https://x/#13, \W consumes the slash and the matcher returns #13. The existing negative URL test uses page#1, where a word character precedes #, so it does not catch this case. A commit containing that URL can be treated as a reference to task 13 in the linked project. Exclude URL-fragment boundaries from bare-reference matching. Go defines / as a \W character. (pkg.go.dev)

Accept slug references after common punctuation.
For chore:resto-web#13, prefixedRefPattern rejects the colon before the slug. The keyword matcher cannot match this message, and the bare matcher cannot start at #13 because b precedes it. The webhook therefore misses the reference. Extend the allowed opening boundaries to include delimiters such as : and , without accepting URL paths or email addresses.

Preserve message order before resolved-reference deduplication.
If the repository is linked to resto-web, resto-web#13; fixes #13 names the same task twice. These appends put the later keyword reference first. processCommit then retains that reference during resolved-reference deduplication and transitions the task, although the first occurrence had no action. Preserve message positions across reference kinds before passing references to resolution. Keep the documented keyword precedence for duplicate parsed (slug, number) pairs.
