Walkthrough
The change adds sd.cpp GGML extension operations and backend kernels for RoPE, INT8/ConvRot, and attention. It adds graph compatibility APIs and backend registration across CPU, CUDA-family, and Vulkan builds, and updates build configuration and documentation.
Changes: GGML extensions and graph compatibility
Layer / File(s)
Summary
Extension operations and graph APIs src/core/ggml_extensions.*, src/core/ggml_compat.*, src/core/compute_workspace.cpp, src/core/ggml_graph_cut.cpp, src/core/ggml_extend_backend.cpp
Adds extension operation declarations and validation for RoPE, INT8/ConvRot, SageAttention, and Sol-Attn. Adds graph access, mapped-copy, use-count-copy, and asynchronous range-execution APIs. Workspace measurement and graph cutting use these APIs instead of direct graph internals.
CPU kernels and registration src/core/cpu/*, src/core/ggml_extend_backend.cpp, CMakeLists.txt, cmake/backend_extensions.h.in
Adds CPU RoPE and INT8/ConvRot kernels. CPU backend initialization registers extensions, and CMake generates registration entries for enabled backends.
CUDA-family extensions
Layer / File(s)
Summary
Runtime and core kernels src/core/cuda/CMakeLists.txt, src/core/cuda/runtime.h, src/core/cuda/{affine,convrot,int8,rope}.*
Adds vendor-specific CUDA, HIP, and MUSA runtime setup. Adds CUDA-family RoPE, affine, INT8, and ConvRot kernels, including graph matching and fused execution paths.
CUTLASS and CuTe kernels cmake/cutlass.cmake, thirdparty/cutlass, src/core/cuda/{i8_gemm,i8_gated_residual,i8_projection,cute_attention}.*
Adds CUTLASS path configuration and INT8 GEMM, projection, and gated-residual kernels. Adds CuTe attention and fused graph execution paths.
SageAttention and Sol-Attn src/core/cuda/sage_attention.cu, src/core/cuda/sageattention/*, src/core/cuda/sol_attention.cu
Adds CUDA SageAttention FP16 and FP8 kernels and supporting device headers. Adds Sol-Attn input packing, summary and threshold calculations, attention execution, and registration.
Vulkan extensions
Layer / File(s)
Summary
Shader generation and backend kernels src/core/vulkan/CMakeLists.txt, cmake/embed_spirv.cmake, src/core/vulkan/{int8,rope}.cpp, src/core/vulkan/shaders/*
Adds feature-gated Vulkan shader compilation and SPIR-V embedding. Adds Vulkan RoPE and INT8/ConvRot kernels, including shader implementations and fused graph execution.
Updates upstream GGML compatibility and backend build configuration, adds CUTLASS path migration and submodule references, documents extension APIs and backend behavior, and expands formatting patterns for backend sources and shaders.
[Bug] ggml commit cc937ae causes Krea2 generation to OOM on AMD dGPU #2254: The issue concerns Vulkan capacity failures and OOM behavior after buffer reuse changes. This PR includes Vulkan extension workspace and H3 buffer/fusion changes, but the supplied summaries do not establish that it addresses the reported behavior.
leejet/stable-diffusion.cpp#2235: Adds CUDA CUTLASS INT8 GEMM, ConvRot, and CuTe attention fusions that this PR incorporates into sd.cpp backend extensions.
leejet/stable-diffusion.cpp#2201: Changes ComputeWorkspace scheduling and graph execution paths that this PR also refactors and extends with graph compatibility APIs.
leejet/stable-diffusion.cpp#2251: Changes Vulkan INT8 kernels and graph fusion, which are also implemented in this PR’s Vulkan extensions.

Document the required scale for ordinary I8 activations.
For ordinary I8 activations, input_scale is required and group_size must be zero. Omitting the scale makes the constructor return nullptr; a nonzero group also fails validation. Clarify these requirements here. (raw.githubusercontent.com)

Remove the stub header when a shader feature becomes enabled.
When ENABLED is false, configure writes a stub to ${HEADER}. When ENABLED is true, the same path is the OUTPUT of add_custom_command.
This sequence leaves a stale stub:
A build directory is configured with a glslc that lacks an extension, so a stub is written.
The SDK is upgraded and the build directory is reconfigured.
The custom command now owns ${HEADER}, but the stub is newer than the .comp source in DEPENDS.
Generators that compare timestamps, such as Makefiles and Visual Studio, treat the header as up to date. They do not rebuild it, so the stub stays in use.
The stub has sizeof(...) == 4. As a result, device_info() in int8.cpp returns false or disables CM1/CM2. The Vulkan INT8 kernels then stay unregistered until a clean rebuild. Nothing reports the problem; the result is a silent fallback with lower performance.
A second effect: every configure rewrites the disabled stubs. This changes their timestamps and forces int8.cpp to recompile.
🔧 Proposed fix
set(HEADER "${SD_VULKAN_GENERATED}/${NAME}.h")
if(ENABLED)
+ # Drop any stub left by a previous configure so the custom command regenerates the header.+ file(READ "${HEADER}" _existing LIMIT 64 OFFSET 0)+ if(EXISTS "${HEADER}" AND _existing MATCHES "constexpr")+ file(REMOVE "${HEADER}")+ endif()
set(SOURCE "${CMAKE_CURRENT_SOURCE_DIR}/shaders/${SHADER}.comp")
@@
else()
- file(WRITE "${HEADER}" "#include <cstdint>\nnamespace sd_vulkan_shaders { static constexpr uint32_t ${NAME}[] = {0}; }\n")+ file(CONFIGURE OUTPUT "${HEADER}"+ CONTENT "#include <cstdint>\nnamespace sd_vulkan_shaders { static constexpr uint32_t ${NAME}[] = {0}; }\n")
endif()
A simpler option is to wrap file(READ ...) in if(EXISTS ...), or to call file(REMOVE "${HEADER}") without a condition in the enabled branch.

Reserve workspace for fused ADD outputs.
The allocator can reuse an owned gate buffer for the in-place MUL and reuse that storage for the final ADD. output_binding detects this non-residual overlap and redirects the dispatch to e->workspace. The fresh multi-node ADD branch reports zero workspace before addresses are assigned, so this path can execute with unavailable scratch storage and fail to produce the correct output.

Hi @leejet , @wbruna brought this PR to my attention - just my 2cents as an external consumer of sd.cpp, i think that directly modifying (patched) ggml (and backend specific code in particular) is gonna make it rather difficult to plug this into projects that also utilize a shared version of ggml.
Ideally an approach that still allows users to use stock ggml (of which is constantly updated in llama.cpp) and no backend-specific code, or at least code that can be safely fenced/gated away would probably make it easier to use.
perhaps upstreaming new operations that you need would be better? Though i know it can be frustrating seeing how slow llama.cpp tends to be when accepting ggml PRs...
Just to clarify, sd.cpp still works with unmodified upstream ggml. Some advanced features and optimizations are simply unavailable without the extensions.
Ideally, I think ggml should provide a general extension mechanism for custom data types, operators, and graph fusions, similar to PyTorch. This is exactly the direction I'm exploring with this PR.
Many specialized fusion paths are highly model-specific and aren't useful for every model. I don't think it's realistic for ggml to include all of them, as that would increase compilation times and place additional maintenance burden on ggml maintainers.
I believe ggml should provide the core extension infrastructure, while downstream projects can implement their own specialized operators and fusions without having to modify ggml itself.
For more generally applicable optimizations, I do plan to contribute them upstream once I finish the current round of performance work.
Me: Intel B60, Intel A770, AMD 9070XT
Always compile HIP, SYCL and Vulkan on the separate systems. (SYCL/Vulkan for A770/B60 box and HIP/Vulkan for the 9070XT box)
OneApi 2026.2
ROCm 10.x stack.
Kernel 7.3 (with A770 on xe kernel driver)
Zero compilation errors (other than the flurry of new deprication warnings OneApi 2026.2 brought with it, both llama and sdcpp will need some updating).
Perfect performance parity on all tests on all 3 cards on all 3 platforms.
Zero issues for a meaty refactor like this.
Well slap my ass and call me Autumn, Bravo! You pulled a miracle.
